We're going to talk about 7 points that you need to avoid during your work process.
The first point is that you need to be optimistic.
I see that you guys are often optimistic about the market,
about the product, about yourself.
Being optimistic is good.
We need to be optimistic to overcome difficulties.
But I see that you guys are too optimistic.
So you guys need to be very patient.
Today, we have 1 or 2 customers.
That doesn't mean that we can sell to 1,000 customers.
Today, we are lucky to have a good marketing program.
But that doesn't mean that it guarantees that you guys can have a good long-term marketing strategy.
So we need to be very cautious.
When we look at the issues here, I really like the approach of the financial sector.
The financial sector has a rule.
It's the rule of caution.
What does it mean?
We need to pull down what is good.
And we need to raise up what is bad.
How do we do that?
We need to be very cautious.
We need to evaluate carefully if what is good is really good.
But we need to avoid what is bad.
First, we need to be optimistic.
Second, we need to spend money wisely.
Being optimistic is related to spending money wisely.
Because when we are optimistic about the situation of the startup,
we are optimistic about the market,
we tend to spend more.
For example, if you are too optimistic about your product,
you will spend 20, 30 or even 50 million.
You will spend 50 million to do marketing on Facebook.
But is your product really as good as you think?
Your product sells well,
but are the customers really consumers?
Or is it a group of customers who buy your product for other reasons?
So being optimistic is closely related to spending money wisely.
So you need to spend very wisely.
Third, I think you are going to make decisions too fast.
When you decide on a problem,
you need to consult all parties very carefully.
But you also need to avoid talking nonsense.
We need to listen to many sides.
But we also need to have a firm stance.
I think you are going to make decisions too fast or too slow.
This is also a problem.
I also have a science to help you make decisions in business.
So that you can make business decisions accurately and objectively,
based on data and evidence instead of your feelings.
Fourth, you work without a plan.
In the next slide, we will talk about the 10 reasons.
There is a business plan in these 10 reasons.
As I said, you are going to have two phases.
One is the business creation phase and the other is the business operation phase.
The business plan is only important
or can only fulfill the power in the operation phase.
But in the creation phase, you also need a business plan.
And the replacement for the business plan is a plan or an action program.
What do we do today and what do we do tomorrow?
There are two sciences that I have prepared for you.
One is the science of project management.
You need to have the tools to understand the principles of managing a project.
You need to know the path,
you need to know the deadline to calculate and coordinate the operations.
Next, you need to know how.
At least, you need to have a plan.
Because in your business, there are 10 employees.
This person does this job, that person does that job.
How do we combine these two people?
We need to know how to divide big tasks into small tasks.
We need to know how to divide small tasks into KPIs
so that we can ensure that there are 10 small business plans
and 10 small business plans.
These 10 small business plans will be the main components for the marketing, product development,
and market development.
You see that we need to connect closely with each other.
The fifth point is that you need to avoid doing your own work.
There is a mentality here that you think that only you can do well.
I think that is very wrong.
Because if you want your business to grow,
you need to get used to giving tasks to other people.
Now, you have 10 people.
When you have 100 people, you need to know how to give tasks.
And don't think that only you can do well.
That is a very important point.
The sixth point is that you need to avoid overconfidence.
Overconfidence comes from the idea that we are delusional about our strengths.
We are delusional about our knowledge.
We don't look outside.
And the last point is that you need to avoid focusing on what's inside.
You need to go outside.
And in the Lean Lunchbox program,
coaching for tech staff and staff,
the most important thing for staff is customer development.
We need to go outside.
We need to talk to our customers.
We need to experience with them.
We need to observe them.
We need to listen to them.
We need to empathize with them.
So that we can know what their pain is.
What do they need?
What do they want from our products and services?
And I repeat that businesses can only exist if we can sell to our customers.
So you need to avoid focusing on what's inside.
When I work with you, I see that you focus too much on what's inside.
You are passionate.
You design products.
You are passionate about technology.
You are passionate about solutions.
But the most important thing is that
you need to have customers buy your products,
buy your solutions for them to pay.
We are a business.
We are not a research lab.
When I work with tech staff,
I feel that they see us as a research lab
to satisfy their passion for products and technology.
That's right.
Because most of the tech staff are from research labs.
But we are a business.
So we need to go outside.
We need to go outside.
Our resources need to focus on what we are looking for
and developing our products.
So I repeat,
there are 7 things you need to avoid.
Avoid being too optimistic.
Avoid spending too much.
Avoid making decisions too quickly.
Avoid working without planning.
Avoid working alone.
Avoid being too confident.
Avoid focusing on what's inside.
And one of the stories that we need to change is that
we need to train and develop.
You need to participate in science.
Teach them the skills.
Teach them the knowledge that they still lack.
Thank you.
